CLAUDE.md is not a configuration file you write once. It is a living architecture document that accumulates hard-won lessons over time. Projects with more CLAUDE.md edits produce better agent behavior because the file encodes what went wrong and how to prevent it.

Story

Intent's CLAUDE.md has been edited 28 times across 10 months of development. The earliest version was a stub -- a project name and a few lines about steel threads. Today it is a comprehensive document covering project structure, command references, coding conventions, agent delegation patterns, module registries, and explicit behavioral rules like the Highlander Rule.
